Why These Risks Stay Hidden
People stay silent for all kinds of reasons:
- They assume others will raise the issue
- They don’t want to be seen as negative
- They are unclear on priorities but afraid to ask
- They are disengaged, but no one notices
You cannot control what people say.
But you can design your leadership to surface what they don’t.
How to Draw Out What Others Are Avoiding
Ways to surface risks and concerns before they become real problems:
✅ Ask uncomfortable but necessary questions. “Is there anything about this plan that feels unrealistic?” or “What assumptions are we making that could break us later?”
✅ Use 1-on-1s to explore what people won’t say in groups. Create space for honesty without feeling pressured to perform.
✅ Flag hesitation out loud. “I noticed there wasn’t a lot of reaction to this timeline. Before we commit, is there anything we’re missing?”
✅ Model speaking up. Be the first to say, “I’m concerned we’re underestimating the testing effort.” Your honesty permits others.
💬 A PM in our community shared how he used to assume silence meant agreement. After one significant delay, he would often end meetings with, “What are we not talking about?” He said it transformed how his team raised concerns and reduced late surprises by half.
